Hot Compost Basics: How to Get Heat, Keep Heat, and Not Create Sludge

Now that your 3-bay system is built and you know exactly what ingredients belong in it, we need to talk about heat.
You can absolutely just throw your greens and browns into a pile and let them slowly rot over the next two years. But if you want to speed things up, kill off weed seeds, and make gorgeous soil inputs efficiently, you want hot compost.
Here is how to get the heat, keep it going, and avoid turning your new pallet bays into a sludgy swamp.
Why Heat Happens (Microbes + Oxygen)

Heat is not a magical property of dead leaves; it is a byproduct of hard work. When you balance your carbon and nitrogen correctly, trillions of beneficial microbes show up to feast. As they eat, breathe, and multiply, their metabolic activity generates serious heat—sometimes up to 140°F or more.
But these microbes need oxygen to breathe. If the oxygen gets cut off, the aerobic (oxygen-loving) microbes die, the anaerobic (oxygen-hating) bacteria take over, and your pile starts smelling like a landfill.
Pile Size Matters
You cannot get a hot pile in a 5-gallon bucket. To generate and retain heat, a compost pile needs critical mass.
Too small: It won't heat up because any warmth the microbes generate instantly escapes into the surrounding air.
Too big: If a pile is massive, the weight of the materials crushes the center, pushing all the air out and causing it to go anaerobic.
The sweet spot is roughly 3 feet by 3 feet by 3 feet—which, conveniently, is the exact size of the pallet bays you just built.
The Moisture Test: The “Wrung-Out Sponge”
Microbes cannot work if they are parched, and they will drown if they are swimming.
The gold standard for compost moisture is that it should feel exactly like a wrung-out sponge. If you grab a handful of your pile (wear gloves if you prefer) and squeeze it:
If water freely drips out, it is too wet. Add dry browns immediately to soak up the excess.
If it crumbles and blows away, it is too dry. Hit it with the garden hose while you turn it.
If a single drop of water forms between your knuckles, it is perfect.
Aeration: How to Keep It Breathing
Since oxygen is non-negotiable, you have to ensure airflow reaches the center of the pile. You have a few options:
Passive Airflow: Building your pile with bulky browns (like twigs, straw, or crumpled cardboard) naturally traps air pockets inside the pile.
Turning: Physically flipping the pile inside out so the outer edges move to the center, bringing a massive rush of fresh oxygen with them.
A Simple Turning Rhythm (For Normal Humans)
Some hardcore composters will tell you to turn your pile every three days. If you want to train for the Compost Olympics, go for it.
For normal humans, we recommend a simple turning rhythm: turn it when the pile starts to shrink and cool down. Usually, this means flipping the pile maybe once every week or two during peak cooking times, and far less often when you are just passively adding to it.
The 3-Bay Workflow (How It Actually Happens)
This is where the design of the 3-bay system pays off. You do not have to wrestle with an expanding, unmanageable mountain of scraps. We use a common 3-bin workflow: you start in one bin, then move the pile to the next as it decomposes, which frees you up to refill the first.
Here is the exact 3-bay integration:
Start in Bay 1: You dump your daily kitchen scraps, coffee grounds, and yard clippings here, always covering them with browns.
The Big Flip: When Bay 1 gets "big enough" (usually when it is nearly full), you take your pitchfork and physically shift the entire pile into Bay 2. This acts as a massive turning event, fully aerating the pile and mixing it perfectly.
Let it Cook: Bay 2 is now your "hot" active pile. You let it cook down while you start filling the now-empty Bay 1 with fresh daily scraps again.
